Q4 without panic: a Black Friday plan for small stores

In the fourth quarter every big advertiser bids for the same attention. That is bad news for a small store with a small budget — unless you stop competing on the days where money wins and start competing in the weeks where preparation wins.

September and October: buy data, not sales

Attention is cheapest before the rush. Use these weeks to find out which product, which angle and which video actually work, with budgets small enough that a bad test costs you an evening and not a month.

  • Two or three products, never ten at once
  • One clear angle per product instead of five variations of the same idea
  • A stop rule per test that you write down before you start

November: scale what already worked

November is not the month to discover a winner. It is the month to put budget behind the one you found in October. Every euro is more expensive now, so a product with a thin margin will quietly turn into a loss while the sales counter keeps moving.

A simple check before you scale: if a product needs more than a third of its selling price in advertising to convert in October, it will not survive November.

The shipping deadline nobody wants to publish

Customers forgive a slow delivery they knew about. They do not forgive a present that arrives on 27 December. Calculate the last order date from the real transit time of your supplier, add a buffer, and put the date where people actually look: on the product page, in the cart and in the order confirmation.

December: switch from discovery to reassurance

In the last weeks before Christmas people are not looking for something new, they are looking for proof that it will arrive. Tracking emails, a visible delivery date and a reachable support address do more for your conversion rate than another creative.

January: the month nobody plans for

Returns arrive after you have already spent the revenue on advertising. Keep a reserve for them, expect the withdrawal rate to be higher than during the year, and do not judge your Q4 before the last return is booked.
